Respected former CEO, professor, and speaker examines what it takes to become a values-based leader

In this highly-anticipated book, Harry Kraemer argues that today's business environment demands values-based leaders who, in "doing the right thing," deliver outstanding and lasting results. The journey to becoming a values-based leader starts with self-reflection. He asks, "If you are not self-reflective, how can you know yourself? If you do not know yourself, how can you lead yourself? If you cannot lead yourself, how can you lead others?" Kraemer identifies self-reflection as the first of four principles that guide leaders to make choices that honor their values and candidly recounts how these principles helped him navigate some of the toughest challenges he faced in his career.

  • Offers a framework for adopting the principles of values-based leadership?self-reflection, balance, true self-confidence, and genuine humility?to lead organizations effectively
  • Based on Kraemer's popular Kellogg MBA course on values-based leadership
  • A recognized expert in values-based leadership, Kraemer is a sought after speaker on the subject

Lively and engaging, Kraemer's book comes at a critical time when true leadership in every facet of society is desperately needed.

Q&A with Harry M. Jansen Kraemer, Jr.
Why did you write this book?
Values-based leadership has been the foundation of my leadership throughout my career. These values are rooted in the way I was raised and the lessons my parents taught me. Over the years, I have also mentored others in values-based leadership in order to increase their satisfaction and effectiveness, and to help them build a values-based team. Now, as a professor of management and strategy at Northwestern University’s Kellogg School of Management, I teach values-based leadership. My students have encouraged me to write a book, as did many others. For me spreading the word about values-based leadership—which is needed more than ever at this time—is a passion and a mission. With a perceived leadership deficit in many facets of society from business to government, values-based leadership can be a powerful solution to address the need for leadership that inspires, informs, and invites followership.

What makes someone a values-based leader?
Leaders influence others. Values-based leaders take it to the next level, using their words, actions, and example to inspire and motivate others to pursue what matters most. For the values-based leader, what matters most is the greater good—the positive change that can be effected in any organization or activity whether on a local basis or a global level. Values-based leaders take the time to discover and reflect on what is most important to them, and they use their values as the basis of their decisions and actions.

At what level can someone become a values-based leader?
Values-based leadership is possible for anyone to achieve—from the college graduate starting a first job to a senior executive. Every organization—for-profit, not-for-profit, government—needs values-based leaders. All it takes is a desire to do the right thing by making choices and decisions that are aligned with your values. I embraced values-based leadership a long time ago when I was a junior member of a team that was working in cubicles. I never knew when or if I would be promoted out of those cubicles. No matter what, I told myself, I was committed to making a difference with my life in whatever way I could. As my career progressed, eventually becoming chairman and CEO of a $10 billion global healthcare company, I continued to follow values-based leadership, treating others with respect and never putting my own needs and desires ahead of the goals of my team or the organization.

What are the principles of values-based leadership?
The four principles are: (1) self-reflection, which increases self-awareness; (2) balance, which encourages you to seek multiple perspectives to gain a global perspective; (3) true self-confidence, which helps you identify your strengths and weaknesses and to feel comfortable in your own skin; and (4) genuine humility, which keeps you from forgetting where you came from, no matter what your title or level of accomplishment. Together they form a foundation of values-based leadership. They may appear simplistic, but they are a lifelong discipline. In the book, I go into detail about what each of the principles has meant to me and how leaders at all levels can use them to embark on their own journey of values-based leadership.

How do the four principles work together as a foundation for leadership?
The principles will help you lead and influence others, regardless of your level in the organization. The principles will also help you, as a values-based leader, to build a values-based organization. You will develop a team of people who are also aligned with values—theirs and those of the organization. You will make sure the values are reflected in the organization’s strategy, how it communicates, how it treats people, how it creates alignment, how it develops talent, and so forth. At every juncture, values are the foundation—particularly when an organization faces change, controversy or crisis. When you know what your values are and the values that the organization stands for, making decisions even in the most difficult circumstances becomes clearer: You will do the right thing.

From the Inside Flap

FROM VALUES TO ACTION

IN THIS ANTICIPATED BOOK, Harry Kraemer, professor at Northwestern University's Kellogg School of Management and former chairman and CEO of Baxter International, a multibillion-dollar health care company, argues that, as the global economy becomes even more competitive, organizations will turn to values-based leaders who, in doing the right thing, deliver outstanding and lasting results.

Kraemer knows about delivering results. During his leadership at Baxter, the company experienced consistently strong growth. And Kraemer also knows about doing the right thing; not only did he step up to the plate when things were going well but also when faced with change, controversy, and crisis, as he did throughout his career. In From Values to Action, Kraemer argues that the journey to becoming a values-based leader starts with self-reflection, which he identifies as the first of four principles that guide leaders to make choices that are aligned with their values. The four essential principles are:

SELF-REFLECTION: The ability to reflect and identify what you stand for, what your values are, and what matters most.

BALANCE AND PERSPECTIVE: The ability to see situations from multiple perspectives, including differing viewpoints, to gain a holistic understanding.

TRUE SELF-CONFIDENCE: More than mastery of certain skills, true self-confidence enables you to accept yourself as you are, recognizing your strengths and your weaknesses, and focusing on continuous improvement.

GENUINE HUMILITY: The ability never to forget who you are, to appreciate the value of each person in the organization, and to treat everyone respectfully.

Drawing from first-hand experience, Kraemer offers current and aspiring leaders a framework to adopt the four principles of values-based leadership to make their organizations beacons of enduring value in the world. Insightful and inspiring, From Values to Action comes at a critical time when true leadership in every facet of society is greatly needed.

There is a crisis of leadership in American culture today. For anyone who doubts that, just listen to the political debates leading up to election season. Candidates parrot focus-group tested answers and defend positions they "strongly hold" but are willing to sacrifice if public momentum turns the other way. This applies to the right and left and the problem goes far beyond politics as the private and public scandals of corporate life demonstrate (e.g. HP, Bernie Madoff , AIG etc...). And, yes, this crisis of leadership has afflicted the Church in small and large ways every time we sacrifice the Gospel for expediency. I contend that the remedy is values-based leadership and that's why this new book from Harry Kraemer, former CEO of Baxter and professor at Northwestern, is a particularly insightful and important starting point to lead cultural change.

I know several "Church people" that eliminate business books from their consideration set of reading material. I'm not going to challenge that paradigm right now, but I would ask for a special dispensation in considering this book. One of the great things about it is just how thoroughly Catholic the book is, without explicitly stating it. The core of the book is based on his "four principles of values-based leadership." Here's a quick overview to give you a taste:

Reflection: If I don't know myself, I can't lead myself. If I don't lead myself, I can't lead others. This intuitively obvious point from Kraemer is often missed and the examples of my life show that I've often pursued leadership positions that appealed to me for the prestige more than for the opportunity to manifest my deepest core values. This section is a reminder for leaders to engage in deep reflection (read: "prayer") on who they are - which values, relationships, organizations matter to you? - and who they are striving to be. I'm reminded of John Paul II when he says that through work we don't just make more, we become more.

Balance: A leader must be obsessed about, "doing the right thing rather than being right." Collect input from others and Kraemer says your chances of making the right decision skyrocket from 20% (on a good day) to 80%. Balance also applies to the approach one takes in striving for "life-balance" between the six elements of our life: family, career, spirituality, service, health, and fun. His main point here is not to dictate right or wrong ways to prioritize your time but to urge conscious decision-making. The modern day myth of, "you can have it all" is just untrue and it leads to deep dissatisfaction among people and their families. The stories and mental exercises in this book cultivate a decision-making approach that is in line with your values.

True Self-Confidence: True self-confidence stems from finding yourself and your value located far beyond external successes (or lack thereof). You are more than the sum total of your achievements. It includes an honest assessment to what one knows and doesn't know, while also acknowledging that you're a learning person and each day brings the opportunity for improvement. Kraemer coaches us to leverage our self-confidence and rich sense of inherent value to have the courage to speak our mind and live our values.

Genuine Humility: This section is one of the best I've read on living the Christian value of gratitude toward everyone from front-line employees to new hires to bosses. Kraemer has a clear sense that we don't become successful without a lot of people willing it. At the end of the day, every level and type of employee are just people trying to do their jobs, support a family and make some type of difference. If we forget where we came from ("remember the cubicle," he often says) or if we think our position entitles us to exert our superiority over others then the personal and professional consequences are disastrous.

The German writer Goethe said, "To think is easy, to act is hard, but the hardest thing in the world is to act according to your thinking." This book will clarify your values and inspire you to lead accordingly. I can think of no better practical guide for magnifying your Christian witness. Thank you, Professor Kraemer.

From Values to Action: The Four Principles of Values-Based Leadership is a great book on leadership that provides a holistic take on how to approach leadership using the four principles of self-reflection, balance, true self-confidence and genuine humility. In part one of this book, Kraemer takes us on a personal journey to become a better leader by putting into practice each of these four principles. In part one of this three-part book we first take a look at ourselves, where Kraemer shows us why it doesn’t matter if we are a leader of 1,000 or we are a leader of only ourselves, these four principles can help us to improve our personal leadership skills. Part two of From Values to Action than moves us into building a values-based organization that fosters an environment where values are at the core of why and how things are done within the organization. Finally, in Part three, Kraemer talks about being a values based leader within a values based organization and how to deal with the unexpected.
Kraemer is able to clearly show in his book each of his points by using real life examples that he experienced in his own life and career at Baxter International, a multibillion dollar international corporation where he went from working in a cubicle to ending his career there after serving as the CEO for six years and now has had the opportunity to refine with years spent teaching leadership at Northwestern University’s Kellogg School of Management. We see how, through reflection we can learn more about ourselves to define our own set of personal morals and values, see different perspectives to help maintain balance, understand our strengths and weaknesses so that we can discover true self-confidence and be able to do all of this while never forgetting where we came from and having genuine humility.
Overall, this book is an exploration of who we are as individuals so that we can become leaders in our own lives, at work as well as at home, and have a positive influence on everything around us. In a society where businesses are currently distrusted and our “leaders” seem to be a choice of bad or worse, we are presented with an example of what true leadership is about, where leaders strive to do the right thing, not necessarily to be right. From Values to Action is an important read for everyone and contains lessons we could all learn something from.

The book is addressed to those who aspire to be in corporate management. The author shares a great deal of personal experiences throughout his career. As the title of the books states, the focus is on values-based leadership. The author provides an understanding of what it means to be a leader, but also what is means to be a leader with core convictions. Throughout the book the author shares his ideas of a values-based approach to leadership and what it means to carry out these values. At the heart of values-based leadership are three broad components that are shared: the four qualities of principled leadership, what it means to be a values-based organization, and how to lead an organization with success and significance.

The title of the book intrigued me from the onset. I did enjoy this book since I am a big proponent of the values-based leadership philosophy. I enjoyed the reinforcement of sound wisdom of the author who has experienced a fulfilling life along with the personal storytelling of his career. The reason I gave it four stars is because many of these kinds of books say a lot of the same things: Work-life balance, effective communication, etc. The content is not anything new, but it is a good reminder to practice/sharpen these skills.
